The inputs are optimistic. The cost side is incomplete. The benefit timeline is compressed. The result is a business case that looks rigorous but does not survive contact with a CFO who has seen these calculations before.

This guide gives you a framework for calculating procurement software ROI that will hold up to scrutiny — from your finance team, from your board, and from yourself twelve months after go-live when you are measuring actual results against the business case.

Why Most Procurement ROI Calculations Fail

Before building the framework, it is worth understanding why the standard approach fails.

The cost side is systematically incomplete. Vendor ROI calculators include the subscription fee. They rarely include implementation costs at realistic levels, internal resource costs, integration development costs, training costs, or the productivity loss during the transition period. 5. Risk assessment The top three to five risks associated with the implementation, the probability and impact of each, and the mitigation plan. This section is what separates a credible business case from a sales document.

Common Mistakes in Procurement ROI Calculations

Using the vendor's ROI calculator as your business case. Vendor calculators are marketing tools. They are built to produce a compelling number, not an accurate one. Use them as a starting point for identifying benefit categories, not as a source of benefit estimates.

Omitting internal resource costs. The most common reason procurement software ROI calculations fail post-implementation is that the internal resource cost was not included in the business case. When the CFO asks why the project cost twice what was budgeted, the answer is almost always internal resources.

Using industry average savings rates without adjusting for your baseline. If your current maverick spend rate is 10%, you cannot achieve the same savings from maverick spend reduction as an organization with a 30% maverick spend rate. Adjust benefit estimates to your actual baseline.

Treating year-one benefits as full-year benefits. If go-live is in month six, year-one benefits are at most half-year benefits — and typically less, due to the productivity dip during the transition period.

Not including a do-nothing scenario. The business case should quantify the cost of the status quo: the cost of manual processes that will not be automated, the spend that will not be optimized, the risks that will not be mitigated.   • Set a measurement cadence (monthly for process metrics, quarterly for spend metrics)
  • Assign ownership for measurement and reporting
